Community Over Code (formerly known as ApacheCon) is the official global conference series of The Apache Software Foundation (ASF). Since 1998, the conference has been drawing participants at all levels to explore "Tomorrow's Technology Today" across 350+ Apache projects and their diverse communities. Community Over Code showcases the latest developments in Apache projects and emerging innovations through hands-on sessions, keynotes, real-world case studies, trainings, hackathons, and more.

Five years ago, we open-sourced a storage project, assuming good code would build a community. We learned that sustainability relies on complex factors beyond metrics like stars or PR counts. This talk shares our five-year retrospective, using public data to explore what truly matters for infrastructure projects. We’ll examine contributor growth vs. user adoption, license and commercial impacts on trust, and how to balance open-source ideals with business. This isn't a ranking, but a practical framework for assessing community health, aimed at helping other projects navigate the realities of "open source + commercial operations."
